Why Firms Never Ask for AI First

Nobody walks in asking for artificial intelligence. They walk in exhausted.

I can count on one hand the clients who opened our first conversation by bringing AI forward. Maybe five percent. Everyone else arrives the same way, and it has nothing to do with AI.

They say some version of: my firm is a mess. I am working nonstop. I have to tell everyone what to do, all the time. And I am paying for all this tech I barely use. That is the real opening. Not “help me deploy AI.” Help me stop drowning.

You cannot bolt intelligence onto chaos and call it progress.

02AI is the last conversation, not the first

If the firm has no defined stages, no clear ownership, no system that runs without the owner answering questions all day, then AI is just a faster way to do undesigned work. You fix the design first.

What is interesting is what happens after. The same owner who was beaten down by deployment lights up when we finally talk about the APIs across their stack, pulling their own data, building their own dashboards.

03Design earns the right to talk about AI

The AI conversation goes well at the end precisely because the design conversation happened first. Structure gives them stability. Stability gives them curiosity. Curiosity is where AI fits.

First, make the firm stop hurting. Design the operating model so the owner is not the system. Then AI stops being a threat and becomes the obvious next move.
