I can count on one hand the clients who opened our first conversation by bringing AI forward. Maybe five percent. Everyone else arrives the same way, and it has nothing to do with AI.

02AI is the last conversation, not the first
If the firm has no defined stages, no clear ownership, no system that runs without the owner answering questions all day, then AI is just a faster way to do undesigned work. You fix the design first.
What is interesting is what happens after. The same owner who was beaten down by deployment lights up when we finally talk about the APIs across their stack, pulling their own data, building their own dashboards.

First, make the firm stop hurting. Design the operating model so the owner is not the system. Then AI stops being a threat and becomes the obvious next move.
